Digital transformation with LeanIX.

A leading banking institution in Portugal faced an extensive and complex technological ecosystem, with more than 700 applications, thousands of technology components and more than 300 users.

The project aimed to implement an Enterprise Architecture platform based on LeanIX to promote sustainable digital transformation, with conceptual standardization based on the BIAN and TBM frameworks.

Challenge

700 applications. Thousands of components. No single view of the estate.

The technological ecosystem had grown extensive and complex: more than 700 applications, thousands of technology components and more than 300 users working across them, with no shared way of describing what existed or what it supported.

Without conceptual standardization, interfaces and dependencies stayed invisible, redundancies went unchallenged, and modernization decisions rested on data no one fully trusted.

A portfolio can only be rationalised once everyone describes it the same way.

Implement LeanIX to optimize the application portfolio, reinforce collaborative governance and support strategic decisions aligned with DORA and AI governance requirements.

Assessment before rationalization

An Application Portfolio Assessment gave a global vision of the estate, with applications categorized by functional domain, so redundancies and simplification opportunities could be identified on evidence rather than opinion.

A shared conceptual language

BIAN and TBM integration ensured conceptual and technological consistency: one functional reference for the business capabilities, one technological reference for the components supporting them.

Standard frameworks turn 700 application records into a portfolio you can reason about.

On top of that base, Technology Risk Management and AI Governance were set up with strategically oriented dashboards, adopted through high-impact use cases, dashboards by domain and continuous training.
